AI Content Recommendations for Publishers: What's Actually Working
Every major platform has AI-powered content recommendations. YouTube knows exactly what’ll keep you watching. Netflix predicts what you’ll want next. TikTok’s algorithm is famously addictive. Magazine publishers look at this and wonder: why can’t we do that?
The answer is complicated. Some publishers are seeing genuine wins from AI recommendations. Others have made engagement metrics worse. The difference comes down to understanding what you’re actually trying to solve.
The Promise vs The Reality
The pitch for AI content recommendations sounds great. Machine learning analyzes user behaviour, predicts what they’ll engage with, serves personalized content suggestions. Engagement goes up. Time on site increases. Subscriptions rise.
Reality is messier. Most publishers don’t have the data scale that makes recommendation engines work well. Your typical magazine site gets a fraction of the traffic that trains YouTube’s algorithm. Many of your readers are anonymous. Session data is limited. The signals are noisy.
This doesn’t mean AI recommendations can’t work for publishers. It means you need realistic expectations about what they can deliver and how much investment it requires.
What Publishers Are Actually Implementing
The simplest approach is collaborative filtering - “readers who liked this also liked that.” Amazon’s been doing this for decades. It doesn’t require AI, just decent data tracking and some straightforward algorithms.
Many publishers start here because it’s achievable with limited technical resources. You track which articles readers engage with, find patterns in combinations, serve related content suggestions. It works okay, especially for archives. Not revolutionary, but usually better than random “recent posts” widgets.
More sophisticated publishers are using content-based filtering, which analyzes article attributes (topic, author, style, format) to find similar pieces. This works better for new content without engagement history, but requires properly tagged metadata and some NLP capability to extract article features.
The cutting edge is hybrid models that combine collaborative filtering, content analysis, and contextual signals (time of day, device, referral source, reader history). This is where actual AI/ML comes in, and where things get complicated.
When It Works
I’ve talked to several Australian publishers who’ve seen real wins from recommendation systems. Common factors in successful implementations:
They started with a clear problem. Not “we need AI recommendations” but “we want to surface relevant archive content to increase pages per session” or “we need to help trial subscribers discover content that drives conversion.”
They had enough data. Usually at least 50-100k monthly active users and decent session lengths. Below that scale, the patterns are too sparse for recommendations to beat simpler approaches.
They invested in data infrastructure. You can’t do recommendations well if your user tracking is broken, your content metadata is inconsistent, or your systems don’t talk to each other. Several publishers discovered this the hard way after implementing recommendation engines that surfaced garbage because the underlying data was garbage.
They measured the right things. Not just whether recommendations got clicks, but whether those clicks led to valuable outcomes. Did the engagement matter? Did it help business goals?
When It Fails
Publishers also shared stories about recommendation systems that flopped:
Over-optimizing for clicks produced engagement farming. The algorithm learned that certain content types (celebrity gossip, controversial takes, clickbait headlines) got clicks, so it recommended more of them. Editorial teams were horrified. Brand reputation suffered. They rolled it back.
Recommendations became an echo chamber. Readers who engaged with one topic only got served more of that topic. This might increase short-term engagement but reduced content discovery and made the publication feel one-dimensional.
The system couldn’t explain recommendations. Black box AI suggested articles that made no sense editorially. When readers complained or engagement tanked, nobody could diagnose why the algorithm was making those choices.
Technical debt killed the project. The recommendation engine needed clean data feeds, proper integration points, and ongoing maintenance. Publishers who bolted it onto messy technical infrastructure found it created more problems than it solved.
The Build vs Buy Question
Some publishers are building custom recommendation systems, often working with an AI consultancy to develop solutions specific to their content and audience. Others are buying off-the-shelf tools from vendors who specialize in publisher technology.
Build makes sense if you’ve got unique requirements, sufficient technical capability, and enough scale to justify the investment. Most Australian magazines don’t meet that bar.
Buy makes sense if you can find a tool that actually fits publishing needs. Lots of “AI recommendation” vendors are selling generic solutions that don’t understand editorial context, content lifecycle, or subscription business models. The cheap tools are often worse than nothing.
Middle ground: using platform features that exist in your CMS or analytics tools. Many modern publishing platforms have basic recommendation capabilities built in. They’re not sophisticated, but they’re integrated, maintained, and free.
What About Generative AI?
Separate question from recommendation engines, but increasingly connected. Some publishers are experimenting with using LLMs to generate personalized content summaries, topic digests, or custom reading lists.
Early results are mixed. The technology can definitely generate text that describes why a reader might like certain articles. Whether this actually improves engagement vs standard recommendations is still unclear. The cost of running these models at scale is non-trivial.
More promising: using AI to help editors understand what content is resonating and why. Not replacing human editorial judgment, but augmenting it with better insights. This feels more sustainable than trying to automate content curation entirely.
Practical Starting Points
If you’re a publisher thinking about AI recommendations, here’s what actually works as a starting point:
Fix your content metadata. Make sure articles are properly tagged with topics, formats, authors. Make sure your taxonomy makes sense. This is boring work but it’s foundational for any recommendation system.
Implement basic related content. Simple collaborative filtering or content similarity matching. Measure whether it increases pages per session and time on site. If this doesn’t work, AI won’t save you.
Track reader behaviour properly. You need to know what content people engage with, how they navigate your site, what leads to subscriptions or return visits. Without this data, any recommendation system is guessing.
Start with a specific use case. Maybe it’s helping new subscribers discover content. Maybe it’s surfacing archive material. Maybe it’s personalizing newsletter content. Don’t try to boil the ocean.
The Editorial Question
Here’s the uncomfortable bit: do you want an algorithm choosing what readers see? Many publishers have built their brands on editorial curation. There’s value in having knowledgeable humans decide what matters and how to present it.
AI recommendations aren’t neutral. They optimize for whatever you tell them to optimize for - usually engagement metrics. If that’s not what you actually value about your publication, be careful about letting algorithms drive content discovery.
Best implementations I’ve seen treat AI recommendations as editorial assistance, not replacement. The system suggests content, but editorial teams can override, adjust weights, or set guardrails around what gets recommended. It’s a tool for editors, not a replacement for editorial judgment.
Where This Goes Next
Recommendation technology will keep improving. Models will get better at understanding content and reader preferences with less data. Integration will get easier. Costs will come down.
But the fundamental questions remain: What are you optimizing for? Does algorithmic recommendation align with your editorial values? Do you have the data and infrastructure to do it well?
For many publishers, the answer is still “not yet.” And that’s okay. Better to do simpler things well than implement sophisticated AI that creates more problems than it solves.
The publishers winning with recommendations aren’t necessarily the ones with the fanciest AI. They’re the ones who’ve clearly defined what they’re trying to achieve and built systems that actually serve those goals.
That’s less exciting than “AI-powered personalization,” but it’s a lot more likely to work.
